Boutique firm or global SI for your SAP SuccessFactors program?
For the CHRO and CIO · Selection guide
Should we choose a boutique SAP SuccessFactors partner or a global system integrator?
Choose a global system integrator when your program spans many countries at once, needs thousands of hands, or is bundled into a multi-tower outsourcing deal. Choose a boutique SAP SuccessFactors firm when the outcome depends on the seniority of the people actually doing the work, payroll, integration design, adoption, and the long run after go-live. The practical difference is staffing: global SIs sell with partners and deliver with a pyramid that rotates; boutique firms put the same senior practitioners on the program from scoping through steady-state. Most mid-size and single-region programs are better served by the boutique model, provided the firm can show depth across the SAP suite, not just one module.

The difference is the staffing model, not the logo
Both models can deliver SAP SuccessFactors. The variable that decides how your program actually goes is who sits in the design workshops, who writes the payroll schemas, and who is still around in month fourteen when the second release lands.
A global integrator is built to scale headcount fast. That is genuinely valuable when a program runs in twelve countries simultaneously or when HR technology is one tower inside a larger outsourcing arrangement. The trade-off is a pyramid: senior involvement is concentrated in sales and design, then tapers as the build ramps up.
A boutique firm has no pyramid to feed. The people who scope the work are the people who deliver it, which removes the handoffs where context is usually lost.
How to compare the two fairly
Score both on the same six dimensions rather than on brand familiarity:
- practitioners: not roles, not "a certified consultant", but names and their last three comparable programs.
- Continuity commitment: is the design team contractually the delivery team, and do they stay through hypercare and into run?
- Payroll depth: can they walk through parallel-run strategy, retro handling, and year-end without leaving the room to check?
- Suite reach: SuccessFactors plus the surrounding landscape: S/4HANA, SAP Analytics Cloud, Integration Suite, BTP and Joule. Ask how the partner delivers each one, directly or through partners.
- Language of delivery: is French or Arabic the primary working language for the teams that need it, or is it translation after the fact?
- Change and adoption: is adoption a workstream with an owner, or a training deck at the end?
The right question in a vendor presentation is not "what have you done?" it is "who will be in the room next Tuesday, and will they still be here in a year?"
When a global SI is the better answer
Be honest about the cases where scale wins. If you are running SuccessFactors, S/4HANA and a network rebuild simultaneously across multiple continents, if you need hundreds of consultants mobilised inside a quarter, or if your procurement framework requires a single prime across many towers, a global integrator is the pragmatic choice.
Even then, the same continuity questions apply. Ask for senior leads with a stated commitment to stay, and write it into the statement of work.
What EC Experts brings to the comparison
EC Experts is a senior-led SAP Silver Partner with SuccessFactors as its core craft and reach across Integration Suite and BTP, and offers S/4HANA Finance, SAP Analytics Cloud and Joule capability, backed by our global partnerships, alongside the SuccessFactors work. Programs are led by practitioners with long careers in enterprise HR transformation, and for SuccessFactors the team that designs your program is the team that runs it.
We deliver in English, French and Arabic as primary working languages, from Montréal and Dubai, and stay through managed services so the knowledge built during implementation does not walk out the door at go-live.
Frequently asked questions
Is a boutique SAP partner riskier than a global SI?
The risks are different, not automatically higher. A global SI carries continuity and dilution risk; a boutique carries capacity risk. Mitigate the boutique risk by checking bench depth, delivery-centre coverage and managed-services capability before signing.
Do boutique firms cost less than global integrators?
Day rates are often comparable at the senior level. Ask each firm to show total effort by phase, because rework from handoffs between people who were never on the original design call is where totals tend to diverge.
Can a boutique firm handle SAP payroll?
The good ones can: payroll is exactly where senior depth matters most. Ask any partner, boutique or global, to walk through parallel-run strategy, retroactivity and year-end in detail before you decide.
What if we need more than SuccessFactors?
Ask for practitioners in each area you need. EC Experts covers Integration Suite and BTP alongside the SuccessFactors core, and offers S/4HANA Finance, SAP Analytics Cloud and Joule, backed by our global partnerships. We confirm scope and what is live in your landscape before we plan.
How do we test continuity claims in an RFP?
Request an org chart with individuals, their allocation percentage by phase, and a clause that changes to senior roles require your approval.
Does a boutique firm work for a federal or public-sector program?
Yes, provided it meets the clearance, bilingual-delivery and data-residency requirements. Confirm these explicitly rather than assuming scale implies compliance.
