SAP SuccessFactors release readiness: a twice-yearly playbook
For the CHRO and CIO · Release playbook
How should we prepare for the twice-yearly SAP SuccessFactors releases?
SAP delivers SuccessFactors releases twice a year, and the difference between a calm release and a disruptive one is preparation that starts weeks before the preview environment lands. Run the same five steps each cycle: assess the release notes against your actual configuration, decide which optional features you will opt into, regression-test the processes that hurt most if they break (payroll, hiring, time), communicate the handful of changes your HR team will notice, and convert the rest into a prioritised improvement backlog. Treated this way, each release becomes a planned improvement moment rather than an interruption.

Why releases go badly
Releases rarely break systems outright. What they do is shift behaviour in small ways, a changed default, a new permission, a refreshed screen, that surface as user confusion, payroll exceptions or reporting drift weeks later. Teams that read the release notes the week of the release get surprised. Teams that assess against their own configuration in advance do not.
The five-step cycle
- Assess: read the release against your configuration, not in the abstract. Most items will not apply to you; find the ones that do.
- Decide: choose which optional features to enable, with a business owner for each decision.
- Test: regression-test the processes with the highest cost of failure: payroll runs, hire-to-onboard, time and absence, and critical integrations.
- Communicate: tell the HR team the small number of changes they will actually notice, in plain language, before they notice them.
- Bank the rest: put the features you are not taking now into a prioritised improvement backlog with a revisit date.
A release you planned for is a free upgrade. A release you reacted to is an incident.
Who should own it
Release readiness needs an owner, internally or through your AMS partner, with authority to convene HR, payroll and IT. Without an owner, the assessment turns into a forwarded PDF and the decisions default to whatever SAP switches on.
The same owner should hold the improvement backlog, so that the features skipped in one cycle are deliberately revisited in the next rather than forgotten.
How EC Experts runs it
EC Experts runs a Release Readiness Review each cycle for managed-services clients: a configuration-specific assessment, an opt-in decision set with recommendations, targeted regression testing on payroll and hiring, plain-language change notes for HR, and an updated improvement backlog.
The same senior practitioners who run your platform run the review, so the assessment reflects how your organisation actually uses SuccessFactors.
Frequently asked questions
How often are SAP SuccessFactors releases delivered?
Twice a year. Preview environments are updated ahead of production, which is the window to assess and test.
Do we have to take every new feature?
No. Many features are opt-in. The discipline is to make a deliberate decision on each relevant item rather than letting defaults decide.
What should always be regression-tested?
Payroll, hire-to-onboard, time and absence, and any integration that carries employee or pay data downstream.
How far in advance should preparation start?
Begin assessing as soon as release information is available and preview is refreshed, several weeks before production, not the week of.
Who should own release readiness?
A release lead, internal or from your AMS partner, with authority to convene HR, payroll and IT and to hold the improvement backlog.
Can EC Experts run release readiness if you did not implement our system?
Yes. We start with a configuration discovery so the assessment reflects your actual setup, then run the standard cycle from there.
